Helping Leaders Navigate the Future of the Hydrogen Industry

The hydrogen sector is entering a crucial commercialization era where execution is becoming more important than ambition. Low-emission hydrogen projects announced to date only account for 45 Mtpa of potential production capacity by 2030. Though electrolyzer manufacturing capacity expands, supportive policy frameworks, offtake agreements, and infrastructure development remain uneven across markets. The investment priorities across the value chain are getting complicated due to persistent cost gaps between conventional and green hydrogen.

Our hydrogen strategy consulting is helping clients evaluate infrastructure and supply chain requirements, hydrogen production technologies, power-to-x opportunities, and market-entry strategies to build strategic partnerships, prioritize investments, and accelerate scalable hydrogen commercialization.

Core Focus Areas

Helping companies build a competitive edge in the evolving hydrogen ecosystem.

Green Hydrogen

The global electrolyzer capacity still stands at 1.5 GW, making it just a fraction of announced 2030 projects that have yet to reach FID. We support companies in optimizing electrolyzer and balance-of-plant strategies, assessing project economics, and aligning investment priorities with evolving regulations.

Blue Hydrogen

Blue hydrogen’s viability highly relies on carbon capture performance, feedstock economics, and lifecycle emissions. Investment decisions around blue hydrogen are reshaping as low-emissions hydrogen projects rely on fossil feedstock and CCUS. We are assisting companies in evaluating certification pathways, capture-rate performance, and long-term commercial feasibility of blue hydrogen projects.

Ammonia

Low-carbon ammonia is becoming central to the hydrogen economy and industrial decarbonization. Yet typical ammonia production absorbs ~ 2% of global energy. We are supporting clients in evaluating production and infrastructure readiness, identifying market-entry opportunities, and building offtake strategies.

Strategic Hurdles in the Hydrogen Economy

Understanding and navigating the critical challenges shaping the transition from ambition to commercially scalable hydrogen deployment.

Green Hydrogen Cost Competitiveness

Green hydrogen is still 2-3 times costlier than its non-renewable counterparts, making cost-competitiveness one of the biggest challenges for this segment. The production economics keep going up with electrolyzer costs, asset utilization, and renewable electricity prices. With low-emission hydrogen accounting for less than 2-3% of global hydrogen production, the gap between ambition and on-ground adoption remains wide.

Hydrogen deployment is stalled by limited storage capacity and transportation infrastructure. Pipeline embrittlement, low volumetric energy density, and higher energy requirements for liquefaction and compression are increasing delivery costs. While significant portions of current gas networks can be repurposed, availability of infrastructure remains a major obstacle for large-scale commercialization.

Rapid manufacturing expansion continues to face scale-up and supply chain challenges. Electrolyzer production capacity is growing quickly, but commercial output remains below announced levels. At the same time, PEM electrolyzers rely on supply-constrained platinum-group metals such as iridium and platinum, making material availability a critical challenge for achieving terawatt-scale deployment.

With global hydrogen demand crossing 100 Mt, the project pipelines continue to outpace market demand. Only a fraction of announced ambition reaches FID, and the majority of production processes remain concentrated in fossil-based applications. A lower number of long-term offtake agreements are slowing down investments across emerging end-use sectors.

Diverse clean hydrogen standards continue to complicate global investment and trade. The EU requires renewable hydrogen to meet additionality, temporal, and geographic correlation rules while targeting 42% renewable hydrogen use in industry by 2030. Meanwhile, the U.S. supports deployment through production tax credits linked to lifecycle carbon intensity, creating fragmented certification frameworks across major markets.

Hydrogen’s physical properties are generating safety, storage, and integration challenges across the value chain. Its wide flammability range, small molecular size, and potential to embrittle metals require specialized infrastructure and safety standards. While refining and ammonia production are established demand sectors, applications such as steel, shipping, and heating continue to require significant technology and infrastructure development before large-scale adoption.
