Discovery of New Business Models

Market leaders face increasingly intense competition from companies that change how value is captured, rather than simply offering a better product. Subscription models, pay-per-use, equipment-as-a-service, outcome-based contracts, and circular models are creating new ways to monetize products and assets across their lifecycle.

For established companies, the most pressing challenge is that introducing a new revenue model goes far beyond changing the pricing structure. Sales teams may still be incentivized around unit volumes, channel partners may see the new model as a threat, and finance teams may have concerns around working capital and balance-sheet implications.

Our business-model assessments have found that these internal constraints can become more significant than customer demand. In several as-a-service transitions we assessed, fewer than a third of companies had adequately modeled the working-capital implications before launch.

The commercial opportunity therefore needs to be assessed alongside the operating model. A subscription offering built around the existing cost structure can weaken margins. However, entering an ecosystem without a clear role in value capture can leave the economics with the partner that controls the customer relationship.

Stellarix supports manufacturers, technology companies, and OEMs in evaluating and designing new business models based on customer needs, product economics, and the company’s ability to capture value. Our work covers as-a-service and outcome-based models, circular business models, ecosystem strategy, partnership structures, and new revenue-model opportunities. We have helped clients assess not only where new revenue pools exist, but also what needs to change internally to capture them.

Our Experience:

  • Our consulting team built a circular, life-cycle monetization model for a machinery manufacturer, evaluating refurbishment, resale, and service-revenue streams that the point-of-sale model had surrendered to third parties. The engagement moved the client from a single transaction per asset to a recurring position captured across the asset’s full life.
  • A global software provider commissioned Stellarix for an ecosystem value-capture study spanning technology vendors, channel players, and OEMs. We mapped where profit would accrue across the emerging ecosystem and defined the position the client could defend, enabling it to enter partnerships from strength rather than concede value to whoever owned the customer relationship.
